2025.<\/p>\r\n<p>It has been close to a year since I wrote\u00a0<a href=\"http:\/\/www.nadhir.me\/making-thelorry-com%E2%80%8A-%E2%80%8Aa-journey-from-idea-validation-to-being-vc-funded\/\" target=\"_blank\" rel=\"noreferrer noopener\">Making thelorry.com\/my: A journey from idea validation to being VC-funded<\/a>.<\/p>\r\n\r\n\r\n\r\n<p>As 2016 comes to a close, this article will highlight our hits, misses and key learnings for upcoming entrepreneurs.<\/p>\r\n\r\n\r\n\r\n<h3 id=\"h-the-chilli-s-summit\" class=\"has-text-align-center wp-block-heading\">The Chilli\u2019s Summit<\/h3>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"600\" height=\"400\" class=\"wp-image-8117\" receiving our Series A funds (USD1.5 million),\u00a0<a href=\"https:\/\/www.facebook.com\/cheehau.g\" target=\"_blank\" rel=\"noreferrer noopener\">Chee<\/a>\u00a0and I had dinner at Chilli\u2019s early January 2016 to discuss top-level strategy and our plans for the year.<\/p>\r\n\r\n\r\n\r\n<p>Quite simply, the goal was to grow x% by December 2016 in terms of revenue, number of bookings and gross profit.<\/p>\r\n\r\n\r\n\r\n<p>We also discussed division of labour \u2013 I was to handle our bread-and-butter B2C business while Chee took on the fast-growing B2B department.<\/p>\r\n\r\n\r\n\r\n<p>Some other points of our discussion:<\/p>\r\n\r\n\r\n\r\n<ul class=\"wp-block-list\">\r\n<li>Creation of new products to drive revenue growth<\/li>\r\n<li>Automation of systems and SOPs<\/li>\r\n<li>Setting up and strengthening organisational structure<\/li>\r\n<li>Territorial expansion<\/li>\r\n<li>Hiring for growth<\/li>\r\n<\/ul>\r\n\r\n\r\n\r\n<p>We tie all of these to-dos by using a framework called\u00a0<a href=\"http:\/\/www.slideshare.net\/HenrikJanVanderPol\/how-to-outperform-anyone-else-introduction-to-okr\" target=\"_blank\" rel=\"noreferrer noopener\">Objectives and Key Results (OKR)<\/a>\u00a0for each of our departments.<\/p>\r\n\r\n\r\n\r\n<p>I sent out an email to all our team members and it looked something like this:<\/p>\r\n\r\n\r\n\r\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"478\" class=\"wp-image-8118\" to stop talking and start executing.<\/p>\r\n\r\n\r\n\r\n<h3 class=\"wp-block-heading\" id=\"h-learning-on-the-go-hiring-the-right-people\">Learning on the go: hiring the right people<\/h3>\r\n\r\n\r\n\r\n<p>Our team back in January 2016 was structured as follows:<\/p>\r\n\r\n\r\n\r\n<ul class=\"wp-block-list\">\r\n<li>B2C<\/li>\r\n<li>B2B<\/li>\r\n<li>Operations<\/li>\r\n<li>Vendor Relations<\/li>\r\n<li>Tech<\/li>\r\n<li>Accounts<\/li>\r\n<li>Warehouse<\/li>\r\n<\/ul>\r\n\r\n\r\n\r\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" the said OKRs, we needed to hire across the board with emphasis on Tech and B2B.<\/p>\r\n\r\n\r\n\r\n<p>We also had to look at hiring candidates in Penang, JB and Singapore as part of our territorial expansion.<\/p>\r\n\r\n\r\n\r\n<p>Chee and I had managerial experience in our previous employment (we were ex-colleagues). But it was managing one or two people.<\/p>\r\n\r\n\r\n\r\n<p>We projected that we\u2019d double our headcount for the next 6 months. That\u2019s an addition of 20+ new staff.<\/p>\r\n\r\n\r\n\r\n<p>We didn\u2019t have that much experience in interviewing and selecting the best candidates. We knew the basics,\u00a0<em>in theory<\/em>.<\/p>\r\n\r\n\r\n\r\n<p>What did we do?<\/p>\r\n\r\n\r\n\r\n<h3><strong>Learn as we go.<\/strong><\/h3>\r\n\r\n\r\n\r\n<p>I remember googling \u201cQuestions to ask during interviews\u201d and \u201cQuestions Google ask on interviews\u201d to help me out. Didn\u2019t really know what to ask the interviewees.<\/p>\r\n\r\n\r\n\r\n<p>It was really the case of learning by doing. You pick up a few things on the first interview and used them on the second interview and so on.<\/p>\r\n\r\n\r\n\r\n<p>You just wing it.<\/p>\r\n\r\n\r\n\r\n<p>By the 50th interview, you get a pretty solid understanding on exactly what to do to filter out good candidates from the bad.<\/p>\r\n\r\n\r\n\r\n<p>You will also find yourself getting pissed at candidates who have poor interview skills.<\/p>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"620\" height=\"413\" class=\"wp-image-8121\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/trafficlight.jpg\" alt=\"\" srcset=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/trafficlight.jpg 620w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/trafficlight-300x200.jpg 300w\" sizes=\"auto, (max-width: 620px) 100vw, 620px\" \/>\r\n<figcaption><em>Credit: The Star<\/em><\/figcaption>\r\n<\/figure>\r\n<\/div>\r\n\r\n\r\n\r\n<p>I remember baffling a few candidates, to test their critical thinking skills, by asking them:<\/p>\r\n\r\n\r\n\r\n<p>\u201cHow many traffic lights are there in Puchong?\u201d.<\/p>\r\n\r\n\r\n\r\n<p>A few gave an acceptable response. A few were just stunned.<\/p>\r\n\r\n\r\n\r\n<p>Me? I just laughed inside.<\/p>\r\n\r\n\r\n\r\n<p>I also learned a lot of hiring tips from\u00a0<a href=\"https:\/\/www.facebook.com\/karl.loo\" target=\"_blank\" rel=\"noreferrer noopener\">Karl Loo<\/a>, CEO of\u00a0<a href=\"http:\/\/www.servishero.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">ServisHero<\/a>\u00a0who is a \u201cbeen there, done that\u201d entrepreneur.<\/p>\r\n\r\n\r\n\r\n<p>I strongly suggest you PM him if you need help! Whether he\u2019ll help or not that\u2019s up to you.<\/p>\r\n\r\n\r\n\r\n<h3>If we could summarise our hiring approach (in order of importance):<\/h3>\r\n\r\n\r\n\r\n<ol class=\"wp-block-list\">\r\n<li>The Big Why \u2013 why do they want to join us and not other companies?<\/li>\r\n<li>Communication skills \u2013 can they communicate their thoughts well in clear concise manner?<\/li>\r\n<li>Technical, qualification and work experience \u2013 The CV stuff<\/li>\r\n<li>X-factor \u2013 the \u201cumph\u201d in their application<\/li>\r\n<\/ol>\r\n\r\n\r\n\r\n<p>Nevertheless, its not all science.<\/p>\r\n\r\n\r\n\r\n<p>We have made so many hiring mistakes.<\/p>\r\n\r\n\r\n\r\n<p>There are instances where:<\/p>\r\n\r\n\r\n\r\n<p>People who did amazingly well during interviews \u2013 underperformed.<\/p>\r\n\r\n\r\n\r\n<p>People who did just fine during interviews \u2013 outperformed tremendously (<a href=\"https:\/\/www.youtube.com\/watch?v=pFz3Y3Zyt8o\" target=\"_blank\" rel=\"noreferrer noopener\">gotta say this in Trump tone and the finger gesture<\/a>)<\/p>\r\n\r\n\r\n\r\n<p>Good thing we have a probation structure \u2013 3 months where either employer or employee can decide to call it off. A good number of hires did not make it past probation.<\/p>\r\n\r\n\r\n\r\n<p>In hindsight, if it were to do it all over again,\u00a0<strong>I\u2019d probably plan our hiring more systematically and perhaps hire a HR executive to do all the filtering and first round interviews<\/strong>.<\/p>\r\n\r\n\r\n\r\n<p>My days used to be filled with 10+ interviews for all kinds of positions \u2013 accounts, customer service, operations. Couple that with team meetings \u2013 it can get pretty hectic.<\/p>\r\n\r\n\r\n\r\n<p>By the time I get home, I\u2019d tell my wife: \u201cYang, I tak berhenti bercakap for 12 hours\u201d.<\/p>\r\n\r\n\r\n\r\n<p>Not long after, perhaps in Q2, we decided that all first round interviews must be done by HODs whereas the second interview will be done by either Chee or I.<\/p>\r\n\r\n\r\n\r\n<p>Much, much better system.<\/p>\r\n\r\n\r\n\r\n<h3 class=\"wp-block-heading\" id=\"h-building-thelorry-culture\">Building TheLorry culture<\/h3>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"872\" class=\"wp-image-8122\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/thelorryculture-2-1024x872-1.jpg\" alt=\"\" srcset=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/thelorryculture-2-1024x872-1.jpg 1024w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/thelorryculture-2-300x255-1.jpg 300w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/thelorryculture-2-768x654-1.jpg 768w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/thelorryculture-2.jpg 1440w\" sizes=\"auto, (max-width: 1024px) 100vw, 1024px\" \/><\/figure>\r\n<\/div>\r\n\r\n\r\n\r\n<p>I used to scoff at the word \u201cculture\u201d.<\/p>\r\n\r\n\r\n\r\n<p>I thought it sounded like brainwashing (well, it is kinda true) and a process of creating humanoid robots.<\/p>\r\n\r\n\r\n\r\n<p>I no longer think that way.<\/p>\r\n\r\n\r\n\r\n<p>Culture is\u00a0<strong>ABSOLUTELY<\/strong>\u00a0important if you\u2019d like to build, retain and grow a high-performance team.<\/p>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img decoding=\"async\" class=\"wp-image-8123\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/richardtony.jpg\" alt=\"\" loading=\"lazy\" \/>\r\n<figcaption><em>Credit: The Business Insider<\/em><\/figcaption>\r\n<\/figure>\r\n<\/div>\r\n\r\n\r\n\r\n<p>Richard Branson and Tony Fernandes figured this out years ago.<\/p>\r\n\r\n\r\n\r\n<p>They know that by treating their people right and having a conducive and fun work environment, it will trickle down to their customers, suppliers and other stakeholders.<\/p>\r\n\r\n\r\n\r\n<p>Their formula:<\/p>\r\n\r\n\r\n\r\n<h4><strong>Happy employees = Happy customers = More revenue = More profit<\/strong><\/h4>\r\n\r\n\r\n\r\n<p>Back when we occupied a 1,600 sqft shop lot with a skeleton team of 10, it was easy to round up everybody and for Chee and I to speak our mind.<\/p>\r\n\r\n\r\n\r\n<p>Most of the \u201cdepartments\u201d comprised of one or two individuals. There was no need for \u201cteam meetings\u201d, so to speak. Have lunch together and you\u2019d have a team meeting.<\/p>\r\n\r\n\r\n\r\n<p>As we grew in size (to about 25-30), we realised it was important to have more formal meetings for ease of communication and decision making.<\/p>\r\n\r\n\r\n\r\n<p>We quickly set up:<\/p>\r\n\r\n\r\n\r\n<ol class=\"wp-block-list\">\r\n<li>Weekly department meetings between HODs and team members<\/li>\r\n<li>Weekly HOD meeting<\/li>\r\n<li>Monthly Town Hall<\/li>\r\n<\/ol>\r\n\r\n\r\n\r\n<p>Our Town Halls are meant to be a relaxed, not-so-serious events where Chee and I would talk about our vision, outline strategies, talk about key wins and make jokes.<\/p>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"1024\" height=\"768\" class=\"wp-image-8124\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/townhall-1024x768.jpg\" alt=\"\" srcset=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/townhall-1024x768.jpg 1024w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/townhall-300x225.jpg 300w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/townhall-768x576.jpg 768w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/townhall.jpg 1280w\" sizes=\"auto, (max-width: 1024px) 100vw, 1024px\" \/><\/figure>\r\n<\/div>\r\n\r\n\r\n\r\n<p>We also created a Culture Book and distributed it to all team members.<\/p>\r\n\r\n\r\n\r\n<p>The goal is to ensure that everyone behaves in a certain manner and to get everyone on the same page.<\/p>\r\n\r\n\r\n\r\n<p>When this is done \u2013\u00a0<strong>THEN<\/strong>\u00a0we can talk about growing the company.<\/p>\r\n\r\n\r\n\r\n<p>The Culture Book contained our 7 Key Guiding Principles.<\/p>\r\n\r\n\r\n\r\n<ol class=\"wp-block-list\">\r\n<li>Speed &amp; Aggression \u2013 Do things now, not later.<\/li>\r\n<li>Only Performance Matters \u2013 Don\u2019t care whether you\u2019re Malay, Chinese, Indian or Bajau. Show me performance!<\/li>\r\n<li>No Finger Pointing Policy \u2013 Operational screw-ups happen. Don\u2019t finger point!<\/li>\r\n<li>Open Communication \u2013 Be honest and open with each other<\/li>\r\n<li>Appreciate One Another \u2013 Say thank you and buy each other lunch!<\/li>\r\n<li>Always be Experimenting \u2013 Experiment on new features\/products that will drive company growth.<\/li>\r\n<li>Work hard, play hard \u2013 Have regular sports and karaoke sessions!<\/li>\r\n<\/ol>\r\n\r\n\r\n\r\n<p>Every Town Hall Chee and I would talk about these 7 principles and repeat until our team gets it and they can repeat it in their sleep.<\/p>\r\n\r\n\r\n\r\n<p>That reminds me to repeat it again next Town Hall.<\/p>\r\n\r\n\r\n\r\n<h3 class=\"wp-block-heading\" id=\"h-creating-brand-awareness\">Creating brand awareness<\/h3>\r\n\r\n\r\n\r\n<div class=\"wp-block-image\">\r\n<figure class=\"aligncenter size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"939\" height=\"624\" class=\"wp-image-8125\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/merdeka-lori.jpg\" alt=\"\" srcset=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/merdeka-lori.jpg 939w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/merdeka-lori-300x199-1.jpg 300w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/merdeka-lori-768x510-1.jpg 768w\" sizes=\"auto, (max-width: 939px) 100vw, 939px\" \/><\/figure>\r\n<\/div>\r\n\r\n\r\n\r\n<p>Early on, all digital marketing efforts was done by yours truly, which includes all our Google and Facebook ads campaigns.<\/p>\r\n\r\n\r\n\r\n<p>I pretty much taught myself how to run Google &amp; Facebook ads through sites like\u00a0<a href=\"http:\/\/quicksprout.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Quick Sprout<\/a>\u00a0and\u00a0<a href=\"http:\/\/backlinko.com\/\" target=\"_blank\" rel=\"noreferrer noopener\">Backlinko<\/a>. Spent hours devouring their content.<\/p>\r\n\r\n\r\n\r\n<p>It was pretty much set to auto run from mid-2015 till around mid-2016. I didn\u2019t even log in to the platform during this period (except to adjust the credit card details when it breached credit limit).<\/p>\r\n\r\n\r\n\r\n<p>Not much optimisation was done too in terms of click throughs, funnels and copywriting.<\/p>\r\n\r\n\r\n\r\n<p>This changed when we hired Dan, our first Digital Marketing Manager \u2013 who overhauled our whole digital marketing campaign and made it better.<\/p>\r\n\r\n\r\n\r\n<p>Through his constant adjustments and A\/B testing, he doubled our clickthroughs and conversions by 50%. He did some stuff I didn\u2019t quite understand but it worked.<\/p>\r\n\r\n\r\n\r\n<h4><strong>Lesson learned: Never do everything yourself! But 4x4s are a different animal \u2013 they are private vehicles of which we are using them for commercial applications.<\/p>\r\n\r\n\r\n\r\n<p>Very \u201cUber\u201d like.<\/p>\r\n\r\n\r\n\r\n<p>With the roll-out of this 4\u00d74 product, we saw the need for consumers as well as small and medium\/mom-and-pop shops to use them on a more regular basis. While lorries &amp; vans 2\/3. A year ago 4\u00d74 did not exist.<\/p>\r\n\r\n\r\n\r\n<p><strong>We created a new market and a pool of dedicated, hard working partners who now earn additional income using their 4x4s.<\/strong><\/p>\r\n\r\n\r\n\r\n<p>And overall, for the most recent month, almost 50% of our bookings comes from both the apps! Our friends at\u00a0<a href=\"http:\/\/carput.my\/\" target=\"_blank\" rel=\"noreferrer noopener\">CARPUT<\/a>\u00a0too have been surprised by their mobile app engagement.<\/p>\r\n\r\n\r\n\r\n<p>In hindsight, one of the better decisions we made for 2016.<\/p>\r\n\r\n\r\n\r\n<h3 class=\"wp-block-heading\" id=\"h-knowing-our-numbers-and-a-costly-mistake\">Knowing our numbers and a costly mistake<\/h3>\r\n\r\n\r\n\r\n<blockquote class=\"wp-block-quote is-layout-flow wp-block-quote-is-layout-flow\">\r\n<p>\u201cGuys, I don\u2019t think you know your numbers.\u201d<\/p>\r\n<\/blockquote>\r\n\r\n\r\n\r\n<p>Early in 2016, we were\u00a0<strong>WHACKED<\/strong>\u00a0by one of our mentors for not knowing our numbers.<\/p>\r\n\r\n\r\n\r\n<p>Critical operational numbers such as GP per customer, customer acquisition costs and revenue broke down by division.<\/p>\r\n\r\n\r\n\r\n<p>We immediately took steps to create a daily Dashboard (now managed by our lovely Data Analyst).<\/p>\r\n\r\n\r\n\r\n<p>Having this allowed us to understand our numbers more intricately, track our performance, view trends and to sound the bells if a trend was off.<\/p>\r\n\r\n\r\n\r\n<p>But knowing our numbers doesn\u2019t mean we don\u2019t make mistakes.<\/p>\r\n\r\n\r\n\r\n<p>We made one \u2013 a costly one.<\/p>\r\n\r\n\r\n\r\n<figure class=\"wp-block-image size-large\"><img loading=\"lazy\" decoding=\"async\" width=\"500\" height=\"324\" class=\"wp-image-8135\" src=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/facepalm.jpg\" alt=\"\" srcset=\"https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/facepalm.jpg 500w, https:\/\/thelorry.com\/my\/wp-content\/uploads\/sites\/4\/2021\/10\/facepalm-300x194.jpg 300w\" sizes=\"auto, (max-width: 500px) 100vw, 500px\" \/><\/figure>\r\n\r\n\r\n\r\n<p>Can\u2019t really dive into details on this particular mistake, but safe to say \u2013 we would be better off if we had\u00a0<strong>NOT<\/strong>\u00a0taken the business opportunity.<\/p>\r\n\r\n\r\n\r\n<p>It was one of those situations where an opportunity knocked and Chee and I, being entrepreneurs, took it on without question.<\/p>\r\n\r\n\r\n\r\n<p>But it was a field we had no experience in and a clear plan to go unit economics profitable.<\/p>\r\n\r\n\r\n\r\n<p><strong>Our attitude: \u201cDo first. But in this particular case \u2013 not so effective.<\/p>\r\n\r\n\r\n\r\n<p>We were attracted to the potential growth in top line revenue but did not quite think about the costs.<\/p>\r\n\r\n\r\n\r\n<p>Oh, we did do financial models to calculate our cost structure and break-even point.<\/p>\r\n\r\n\r\n\r\n<p>But at the end of the day, things and circumstances change and the model you built 3 months ago were no longer applicable.<\/p>\r\n\r\n\r\n\r\n<p>Perhaps it\u2019s also our weakness we did not see those changes.<\/p>\r\n\r\n\r\n\r\n<p>In the end, we ended up in a situation where we selling our service for RM1 and our cost was RM2.<\/p>\r\n\r\n\r\n\r\n<p>And there was no way for us to increase the price to RM3.<\/p>\r\n\r\n\r\n\r\n<p>In Q3, we decided to exit the business.<\/p>\r\n\r\n\r\n\r\n<p>But with more knowledge than ever before.<\/p>\r\n\r\n\r\n\r\n<h3 class=\"wp-block-heading\" id=\"h-a-year-for-personal-growth\">A year for personal growth<\/h3>\r\n\r\n\r\n\r\n<p>Personally, 2016 has been an amazing year.
